Your First 3PL

Warehouse Operative Cost UK vs Using a 3PL

What does one warehouse hire really cost in the UK? Add pay, NI, pension, cover and management time, then compare it with a 3PL bill per order.

Orders are growing, you are packing after hours, and hiring your first warehouse operative looks like the obvious next step. Before you advertise the job, know the number. One full-time operative paid the National Living Wage costs a UK employer about £30,000 a year once National Insurance and the minimum pension are added. That is before cover for holidays and sickness, equipment, recruitment, insurance and your own time managing them. At 1,000 orders a month, that hire alone is roughly £2.50 per order in labour, with nothing yet spent on packaging, carriers or storage.

This guide builds the figure line by line so you can set your own order volume beside it and decide with real numbers.

The pain points of a first hire

  • A salary is a fixed cost, and your orders move up and down. You pay the same in a quiet January as in the week of a promotion.

  • One packer is a single point of failure. If they are ill on the day of a sale, orders wait.

  • You become the manager. Rotas, quality checks and carrier bookings come out of the hours you would spend on sales and product.

  • The true cost sits across several budgets, so it is easy to underestimate.

What one operative costs at minimum wage

These are the 2026/27 rates for a full-time, 40 hour week at the National Living Wage of £12.71 an hour. Real warehouse pay is often higher, so treat the total as a floor.

  • Gross pay: £12.71 x 40 hours x 52 weeks = £26,437

  • Employer National Insurance: 15 percent of pay above £5,000 = £3,216

  • Employer pension: at least 3 percent of qualifying earnings (£6,240 to £50,270) = £606

  • Total: about £30,260 a year

Employers with a small National Insurance bill may qualify for the Employment Allowance, which reduces what you pay. Check your own position with your accountant. The list above shows the standard calculation.

The costs that are not on the payslip

  • Holiday cover. Staff are entitled to 5.6 weeks of paid leave, which includes bank holidays. For those weeks you pay the wage and get no work, or you pay someone else to cover.

  • Sickness. Statutory Sick Pay is £123.25 a week for eligible staff, and orders still need packing while they are off.

  • Peak and quiet weeks. A salary stays the same in January. A 3PL charge falls with your volume.

  • Equipment and space. Benches, shelving, a label printer, scanners, packaging storage, and a unit or garage to put it all in.

  • Recruitment and training. Advertising, interviews, induction and the weeks before someone works at full speed.

  • Insurance and health and safety. Employer's liability cover and a safe workplace, including manual handling.

  • Your time. For a founder this is often the largest cost, because the hours come out of the work that grows the business.

Turn it into a cost per order

Divide the yearly total by the orders you ship. The result is the labour cost of each order, before anything else is added. Using the £30,260 figure:

  • 500 orders a month: £5.04 of labour per order

  • 1,000 orders a month: £2.52 per order

  • 2,000 orders a month: £1.26 per order

This is arithmetic and not a quote. It assumes one person can handle that volume. At 2,000 orders a month one operative may be unable to pick, pack, receive stock and process returns alone, which pushes you toward a second hire.

Our recommendation: price the same month both ways

Take your busiest recent month and your quietest. Ask two or three providers for a full rate card and price both months. Then set those totals beside your in-house figure. The 3PL number should include receiving, storage, pick and pack, packaging and any account fees, so you compare like with like.

When hiring still makes sense

  • Your volume is steady and high enough to keep two or three people busy all year

  • You already have suitable premises, equipment and a manager

  • Your products need hands-on work a 3PL cannot match, such as made-to-order or heavily personalised items

When a 3PL usually wins

  • Orders swing with promotions and seasons

  • You are still packing yourself and want your days back

  • One absence would stop dispatch

  • You want carrier rates and systems without building them

What waiting costs

At 1,000 orders a month, each month you stay on the in-house route puts about £2,500 of labour on the books, plus the founder hours behind it. A hire is also hard to reverse once someone has started. Moving to a provider takes weeks to set up, and our guide to the first 30 days with a new 3PL shows why. Start the comparison before the busy season, when you still have time to test a small first shipment.

People Also Ask

How much does it cost to employ a warehouse worker in the UK?

At the 2026/27 National Living Wage, one full-time operative costs about £30,000 a year once employer National Insurance and the minimum pension are added. Cover, equipment, insurance and management time come on top.

Is it cheaper to hire a packer or use a 3PL?

It depends on volume and how steady it is. A salary is a fixed cost, while a 3PL charge moves with your orders. Work out your labour cost per order and compare it with a full 3PL rate card for the same month.

At what order volume should I outsource fulfilment?

There is no single number. Many brands start looking when packing takes over the founder's week or when one absence would stop dispatch. Price your real volume both ways before you decide.
