Black Friday Fulfilment: How to Make Sure Your 3PL is Ready

Black Friday 2026 falls on 27 November. For most ecommerce brands, Black Friday fulfilment planning starts months earlier, and that date is circled on the calendar. For most 3PLs, the preparation started months ago. The brands that win at Black Friday are the ones that started that conversation early. The ones that lose are the ones who assumed their 3PL had it covered.

Why Black Friday Fulfilment is Different
It is not just more orders. It is more orders compressed into a shorter window, with less margin for error, at exactly the same time every carrier in the UK is also at peak. One integration failure on Black Friday morning costs real money. One carrier delay over the weekend costs real reviews.
The brands that treat Black Friday as a normal busy period get caught out. The ones that treat it as a logistics project, with its own plan, its own checkpoints and its own contingencies, are the ones whose customers get their orders on time.
Black Friday Fulfilment Questions to Ask Your 3PL Now
These are the questions worth asking before October. The answers will tell you more than any sales conversation will.
What are your cut-off times on Black Friday and over the weekend?
A 3PL that has done this before will have specific times confirmed with their carriers. If the answer is vague or still being finalised, that is a warning sign. You need to know the exact time an order placed on Friday will still make it out the same day, and what happens to orders that come in after that cut-off.
What carrier services do you have confirmed for that week?
Named carriers, named services. Not "we use multiple carriers." Ask specifically which services are confirmed for Black Friday week, whether they have backup carriers in place if their primary goes down, and what their process is when a carrier suspends collections mid-day, which does happen at peak.
How are you staffing the week, and how does that affect pick accuracy?
Most 3PLs bring in temporary staff for peak. That is normal and expected. What matters is how they train and supervise those staff, and whether temporary headcount has historically affected their pick accuracy rates. Ask for their error rate during last year's peak versus the rest of the year.
What happens if my volume exceeds my forecast?
You might run a bigger promotion than planned. A product might go viral. Ask what the process is if your actual volume is 50 percent above what you told them. Do they have flex capacity? Is there a cost to activating it? How much notice do they need?
Who is my point of contact during Black Friday if something goes wrong?
Not the general inbox. A named person, a direct number, and the hours they are available. If your 3PL cannot give you this, find out now rather than at 9pm on a Friday in November.
What the Answers Tell You
A 3PL that has handled Black Friday well before will have specific answers to all of these. Cut-off times will be dates and times, not estimates. Carrier names will be named. Contingency plans will exist and someone will be able to describe them.
Vague answers at this stage are a serious warning sign. Not because something will definitely go wrong, but because vagueness means they have not planned it in detail yet. And a 3PL that has not planned Black Friday in detail by September is behind.
The Brand-Side Checklist
Your 3PL being ready is only half of it. Here is what you need to have done on your side before November.
Share your volume forecast now, not in October. The earlier your 3PL knows what to expect, the better they can plan stock placement and staffing. If your forecast changes significantly, tell them immediately.
Test your integrations before November. An order management system that has been working fine all year can behave differently under peak load. Run a test with high order volumes in October while there is still time to fix anything that breaks.
Know your own cut-off for same-day or next-day promises. If you are promising next-day delivery, you need to know the last minute a customer can order and still get it. Work backwards from your 3PL's cut-off times and build that into your site and your marketing.
Have a customer communication template ready. If something goes wrong on Black Friday, you will not have time to write a considered response. Prepare the email and the social post now, so if you need them you are not writing them under pressure at midnight.
What to Do If You Are Not Confident Your 3PL is Ready
The honest reality: switching 3PLs before Black Friday is very hard. The stock transfer alone takes weeks, and a new 3PL handling their first peak with your products is its own risk.
The better move right now is a direct conversation. Tell your 3PL you are concerned, ask for the specific answers to the questions above, and ask for commitments in writing. Most will step up when a client is direct about expectations.
If you cannot get those commitments, start conversations with alternative providers now, be transparent that you are evaluating options, and plan a January transition rather than a November one. A planned switch in Q1 is far less risky than an emergency one in Q4.
